1. Overview
This is the wholesale-distribution layer that sits between the factories that build professional equipment and the specialists who use it: the middlemen who stock, ship, and support laboratory instruments, scientific and analytical gear, veterinary supplies, surveying and geospatial tools, drafting and architects' equipment, classroom and church supplies, and similar "professional" goods. These firms are merchant wholesalers — they buy products, take ownership and inventory risk, and resell them, mostly business-to-business, to labs, universities, hospitals' research arms, pharmaceutical and biotechnology companies, veterinary clinics, engineering and surveying firms, schools, and government agencies.[1]
Why an investor cares: distribution is a "picks-and-shovels" way to get exposure to research and testing activity without betting on any single instrument brand or scientific outcome. The economics are volume-driven and, for the consumable side of the business, highly recurring. The catch is that public pure-plays are scarce — the sector is dominated by two national broad-line distributors (one embedded in a much larger life-sciences company) plus thousands of small private firms, and much of the rest has been taken private by private-equity buyers.
Public route: a small set of listed names, chiefly Avantor and (as the parent of the Fisher Scientific channel) Thermo Fisher Scientific. Private route: private-equity-owned platforms such as Covetrus, Patterson, and School Specialty, plus regional roll-ups and private credit to leveraged distributors.
2. What it is, and how it's structured
NAICS (North American Industry Classification System) code 423490 covers merchant wholesale distribution of professional equipment and supplies except ophthalmic goods and medical, dental, and hospital equipment. In practice it is a catch-all that lumps together several unrelated product worlds:[1][2]
- Scientific and laboratory instruments and supplies — analytical instruments (chromatographs, spectrographs, photometers), laboratory balances and scales, glassware, reagents and consumables (this is the largest and most visible slice).
- Veterinary equipment and supplies.
- Surveying and geospatial equipment; drafting tables and instruments; architects' and engineers' equipment.
- School equipment and supplies (except books and furniture).
- Church and religious supplies (vestments, statuary — except silverware/plated ware); wall maps, smartboards, and non-computer teaching machines.
The operative word is "merchant." These distributors buy on their own account, hold inventory, extend customer credit, and earn the spread between acquisition cost and selling price. Agents, brokers, manufacturers' representatives, and group-purchasing organizations acting only for a commission generally belong in NAICS 425 rather than 423490.[1]

- Books and periodicals (including school books) → NAICS 424920; school furniture → 423210; silverware/plated flatware → 423940.
- Agents and brokers who arrange sales without taking ownership → NAICS 425120 (they are not merchant wholesalers).
Ownership mix: a barbell. At one end, a handful of very large national broad-line distributors; at the other, a long tail of small, often family-owned regional and niche specialists. Public-company ownership is thin; private-equity ownership of the mid-sized platforms is now the norm (see §4 and §8).
3. How big it is

Those figures imply an average of roughly $15 million in sales per firm and about 19 employees per location — modest by wholesale standards, consistent with a business of many small distributors around a few giants. Average annual pay works out to roughly $101,000 per worker, reflecting a technically skilled, sales-and-logistics workforce rather than a low-wage one.[3][4]
Concentration. The top four firms account for 37.5% of revenue, the top eight for 47.4%, and the top 50 for 69.2%; the Herfindahl-Hirschman Index (a standard concentration measure) is just 517, which the U.S. antitrust agencies treat as "unconcentrated."[6] That low reading is misleading on its own: it is the average across genuinely separate niches (lab, veterinary, surveying, school, religious) that don't compete with one another. Within the lab-supply niche specifically, concentration is far higher — effectively a duopoly (see §8). Note that NAICS is assigned at the establishment level, so mapping diversified companies' consolidated revenues to this six-digit code is inherently imprecise.
Undercount / scope caveats. Two things to keep in mind. First, wholesale receipts capture only product that flows through distributors; manufacturers that sell scientific instruments direct to large customers (a growing share) bypass this layer, so the $35.2 billion understates the true end-market for these goods. Independent market-research estimates put the U.S. laboratory-supplies market alone at roughly $13.8 billion in 2024 and the U.S. lab-equipment market around $10 billion — separate slices of a bigger flow that this NAICS only partly intermediates.[7] Second, because the code mixes unrelated niches, the aggregate is a weaker guide to any one business than the sub-segment figures are. Census gross-margin data for this code is partially suppressed to protect confidential company information, though the available detail shows that scientific, laboratory, veterinary, surveying, and related professional distribution — not church and school goods — accounts for most merchandise flow.[8]
4. The investable universe
Genuine public pure-plays are scarce. The clean listed distributor is Avantor; Fisher Scientific — the largest U.S. broad-line lab channel — is a division of Thermo Fisher Scientific, a diversified giant. Most other sizeable platforms are private-equity-owned.

Adjacent but not distributors: the equipment makers — Danaher (DHR), Mettler-Toledo (MTD), Waters (WAT), Bruker (BRKR) in lab/analytical, and Trimble (TRMB), Hexagon, and Topcon in surveying/geospatial — sell through and around this channel but are manufacturers, so they are a different kind of bet.
Bottom line: to own the distribution layer directly on public markets, the practical choices are Avantor (a focused, currently troubled pure-play) and Thermo Fisher (distribution as one part of a quality compounder). Everything else meaningful is private.
5. How the money works
Merchant wholesalers make money on the spread between what they pay manufacturers and what they charge end users, minus the cost of carrying inventory, picking/packing/shipping, and supporting customers. Gross margins are thin-to-moderate and the model is a volume-and-breadth game: succeed by carrying tens of thousands of SKUs (stock-keeping units) across many suppliers so a lab can do one-stop procurement, then fulfill reliably at low unit cost. Avantor says its VWR channel provides millions of SKUs, connects more than 5,000 suppliers to its private-label program, and employs approximately 2,000 associates in customer-facing value-added services.[10][17]
The levers that actually drive returns:
- Recurring consumables vs. one-time equipment (the razor/razorblade dynamic). Reagents, glassware, tips, filters, and other supplies reorder continuously and are sticky; capital instruments sell episodically and are cyclical. Distributors prize the recurring consumable and service streams. Patterson Animal Health illustrates the extreme: consumables represented 95% of segment sales in fiscal 2024, equipment just 3%.[14]
- Private-label penetration. Own-brand products carry higher margins than reselling a manufacturer's brand; growing private label is a core profit lever.
- Vendor economics. Broad-line distributors extract rebates and "core vendor" fees from manufacturers who want catalog placement — an important, often underappreciated margin source. Avantor states that most products are sourced rather than manufactured and that favorable supplier terms are important to sustaining gross margin.[10][17]
- E-procurement lock-in. "Punch-out" catalogs wired into a university or pharma company's purchasing system create switching costs and protect the relationship (the 80/20 rule holds — a small share of institutional customers drives most revenue). Approximately 45% of Avantor's 2025 sales came from customers with relationships of at least 15 years, evidence of the embedded nature of these systems.[10][17]
- Services. Equipment service contracts, on-site "lab management," and logistics services add higher-margin, stickier revenue on top of product resale.
- Working capital and turns. Because margins are slim, the business lives on inventory turns and receivables management; freight and hazardous-materials handling costs matter directly. Inventory breadth is part of the value proposition, but slow-moving instruments and specialty supplies tie up cash and create obsolescence risk.[10]
A concrete read on the margin structure: at Avantor, consolidated gross margin was 32.7% in 2025 (down from 33.6% in 2024, with management attributing the decline to inflation, freight, manufacturing variances, and product mix), and the Laboratory Solutions segment produced $510 million of adjusted operating income on $4.4 billion of sales — roughly an 11.6% adjusted operating margin, versus roughly 26% for its bioprocessing-materials segment.[9][10] This is a useful reminder that pure distribution is a modest-margin, scale-dependent business, and that the richest profits in this space sit closer to manufacturing than to resale.
6. What drives demand
Demand is a function of how much research, testing, building, teaching, and animal care is happening — which varies by niche:
- Research and testing budgets (the biggest swing factor for lab/scientific). Pharmaceutical and biotech R&D spending, academic and government research budgets, and the number of active labs all feed consumable and equipment orders. U.S. R&D performance totaled $937 billion in 2023, with the NSF's performer-based estimate for 2024 at $993 billion. Higher-education R&D expenditures reached $108.7 billion in fiscal 2023, including almost $60 billion financed federally; HHS (including NIH) supplied $33.1 billion of university R&D funding.[18][19] Federal science funding — via the National Institutes of Health (NIH) and National Science Foundation (NSF) — is a major driver; 2025 brought sharp funding cuts, with more than 3,800 NIH grants terminated or frozen and a proposed ~40% NIH budget reduction, a direct near-term headwind to academic lab-supply demand.[20]
- Biopharma manufacturing. Growth in biologics/bioprocessing lifts demand for production-grade materials and the distributors that supply them; onshoring/reshoring of drug manufacturing is a structural tailwind.
- Customer capital cycles. Instrument purchases track customers' capex budgets and interest rates; downturns hit equipment first, consumables least.
- Veterinary. Pet ownership, per-pet health spending, clinic counts, and livestock activity drive veterinary-supply volumes. The American Pet Products Association reports $158 billion of U.S. pet spending in 2024, including $41.0 billion for veterinary care and product sales — consumer-market totals that support veterinary-clinic demand for supplies.[21] Production-animal distribution is more cyclical and exposed to herd economics, disease outbreaks, and antimicrobial policy.
- Surveying / geospatial. Construction, infrastructure, and real-estate development spending — U.S. federal infrastructure funding is a support.
- Education. K-12 enrollment and state/local school budgets drive classroom-supply demand; some niches (religious supplies, print/drafting) are in structural, secular decline.
The most important secular trends are procurement consolidation and digitization. Large customers increasingly want electronic catalogs integrated with purchasing systems, negotiated formulary pricing, vendor-managed inventory, usage data, and fewer approved vendors. That favors scale distributors, although it also increases customer bargaining power.
7. Regulation
Compared with the excluded medical/dental wholesalers (NAICS 423450), this code is comparatively light-touch, because it carves out FDA-regulated medical devices. But distributors here still sit inside several compliance regimes:
- Hazardous-materials transport. Shipping chemicals, reagents, and dry ice is governed by U.S. Department of Transportation / PHMSA rules (49 CFR) and international air/sea codes (IATA/IMDG). This shapes packaging, labeling, and freight cost.
- Controlled substances and chemical precursors. Distributors handling scheduled reagents or List I/II precursor chemicals must register with and report to the Drug Enforcement Administration (DEA).
- Export controls and sanctions. Many scientific and analytical instruments are "dual-use," subject to the Export Administration Regulations (EAR) administered by the Commerce Department's Bureau of Industry and Security (BIS), with export classification (ECCN) and end-user/sanctions screening; some defense-related items fall under ITAR.
- Chemical safety and workplace rules. EPA's Toxic Substances Control Act (TSCA) and OSHA hazard-communication requirements (Safety Data Sheets) apply to chemicals in the catalog.[22]
- Veterinary products. Veterinary-product distributors face FDA rules governing prescription animal drugs and medicated feeds; distributors of Veterinary Feed Directive (VFD) feed must notify FDA and retain specified distribution records for two years.[23]
- Government procurement. Because so much revenue comes from public universities and federal/state labs, GSA schedules and Trade Agreements Act (TAA) country-of-origin compliance are practical gatekeepers to a large customer base.
The net effect is a moderate compliance burden that itself acts as a barrier to entry — small players find hazmat, export-control, and government-contracting compliance costly to build.
8. Competitive dynamics and consolidation
The structure is a barbell: two national broad-line giants at the top of the lab niche and a long tail of specialists below.
- The lab-supply duopoly. Fisher Scientific (Thermo Fisher) and VWR (Avantor) dominate U.S. broad-line laboratory distribution. Avantor bought VWR for $6.4 billion in 2017 and has spent years integrating it.[17][24] Their scale, catalog breadth, logistics, and institutional contracts are hard to replicate — the real moats in this business.
- Consolidation elsewhere, and a private-equity wave. Veterinary distribution consolidated into Covetrus (formed 2019 from Henry Schein's animal-health unit and Vets First Choice), then went private in 2022; Patterson Companies went private in 2025; School Specialty was recapitalized through bankruptcy in 2020. In February 2026, Cencora agreed to combine MWI Animal Health with Covetrus, valuing MWI at $3.5 billion and contemplating Cencora retaining a 34.3% noncontrolling equity interest.[12][13][14][15][16] The pattern is clear: mid-sized distributors are being taken private and rolled up.
- Disintermediation and e-commerce pressure. Two forces squeeze distributor margins: manufacturers selling direct to large accounts, and e-commerce marketplaces (notably Amazon Business) that can store and ship commodity lab supplies at very low cost. Group purchasing organizations (GPOs) also press on price. Avantor specifically identifies direct purchasing from suppliers, sophisticated GPOs, online auctions, and biopharmaceutical consolidation as threats.[10][17]
- Where the winners defend. Private label, value-added services, hazmat handling, technical sales forces, and deep e-procurement integration are what keep the incumbents sticky against both direct sellers and Amazon.
9. Risks
- Research-funding cyclicality. The 2025 NIH/NSF cuts are a live headwind for the academic slice of lab demand; further government-budget swings hit orders directly. Avantor explicitly warns that reductions or delays in NIH and other government funding can cause laboratories to defer purchases.[10][20]
- Customer capex sensitivity. Instrument sales fall first in downturns; a weak biopharma funding environment softens the whole channel.
- Margin compression from disintermediation. Direct-to-customer manufacturer sales, Amazon Business, and GPO pricing all pressure the resale spread.[17]
- Supplier and vendor terms. Distributors depend on manufacturer rebates and allocation; changes in vendor economics hit profits.
- Tariffs and supply chain. Much equipment is imported (including from China); tariffs, freight inflation, and shortages raise costs and disrupt availability. Avantor warns that tariffs can force expensive sourcing changes or price increases that reduce demand, and notes some raw materials are sole-sourced.[10]
- Working-capital and freight intensity. Thin margins leave little cushion when inventory, receivables, or shipping costs move against the business.
- Compliance exposure. Hazmat, export-control, and sanctions missteps carry real penalties.
- Cybersecurity. Customers connect procurement systems directly to distributor platforms; an outage can stop order entry, inventory visibility, invoicing, and regulated product traceability.
- Currency and secular decline. The larger distributors are global (FX exposure); some niches (religious, drafting/print, some print-education) are in long-run decline.
10. How to invest, and the outlook
Public routes.
- Avantor (AVTR) is the most direct listed bet on the distribution layer — but it is a turnaround, not a steady compounder: revenue has been declining, an activist investor is involved, a new chief executive took over in August 2025, and management is running a "Revival" plan with a ~$400 million cost program.[9] It is a bet that a focused pure-play distributor can restore growth and margins.
- Thermo Fisher (TMO) gives distribution exposure (via Fisher Scientific) inside a diversified, higher-quality life-sciences franchise — less pure, but far more resilient.
- Equipment makers — Danaher (DHR), Mettler-Toledo (MTD), Waters (WAT), Bruker (BRKR); Trimble (TRMB) and Hexagon/Topcon in geospatial — and broad life-science-tools funds give related exposure to the products, not the distribution spread. Investors should be clear about which they are buying.
Private routes.
- The sector is a favorite for private equity buy-and-build: national platforms (Covetrus, Patterson, School Specialty) are PE-owned, and there is a steady supply of small regional distributors to roll up. Attractive targets have recurring consumables, defensible territorial or product rights, technical service capability, low customer concentration, and disciplined inventory. Red flags include revenue concentrated in one manufacturer, tender-driven gross margins, obsolete inventory, weak hazardous-material controls, and underinvested e-commerce systems. Access comes through PE funds, direct acquisition of niche distributors, or private credit to these leveraged platforms.
Outlook (forward-looking judgment, not reported fact). Near term, the channel faces crosscurrents: research-funding cuts and soft biopharma capital spending are headwinds through 2026, while biopharma-manufacturing onshoring, infrastructure spending (geospatial), and rising pet-health spending are supports. Structurally, e-commerce and manufacturer-direct selling should keep pressure on distributor margins; the durable winners are likely to be the scale players that lean on private label, value-added services, and e-procurement lock-in. Consolidation — and continued private-equity ownership of the middle tier — looks set to continue. For public-market investors, the practical conclusion is that clean exposure to this specific distribution layer is narrow (essentially Avantor, plus Thermo Fisher as a diversified proxy); most of the action, and most of the ownership, now sits in private hands.
